A comment-to-DM lead funnel for agency clients, step by step
This is a setup guide, not a case study: no client, no invented numbers. It shows how an agency can build a comment-to-DM lead funnel for a client in ChatinFlow, and how to measure what it does on that client's account.
Why a comment keyword instead of a link in bio
"Link in bio" asks people to leave the post, open the profile, tap a link and fill in a form on another site, and every step loses some of them. A comment keyword asks for something they already do on Instagram, and the answer arrives in their DMs.
Two Instagram rules shape the setup
- A comment can get one private reply, sent within 7 days of the comment.
- After that, you can message the person again only once they write back. Their reply opens the 24-hour messaging window.
That is why the funnel has two flows: the first answers the comment, the second starts when the person replies.
Flow 1: answer the comment
- Trigger: Instagram comment. Choose the client's reel and set a keyword, for example GUIDE.
- Send private reply: deliver what the post promised and ask for a reply, for example "Here's your guide. Reply YES and I'll ask two quick questions to point you to the right next step."
- Public reply under the comment, such as "Sent, check your DMs". Add a few variants so the thread doesn't repeat itself.
Flow 2: qualify the reply
- Trigger: Instagram DM received, with the keyword YES.
- Ask with quick replies: two or three questions with tap-to-answer options, such as what they need, their budget and their timeline.
- Set custom field for each answer, then Tag contact (for example lead-guide) so you can see who finished the questions.
- A condition on the answers: people who are ready get Send booking details or a Notify the team alert for the client's salesperson, and everyone else gets a useful follow-up.
- Optional: an HTTP request step that sends the answers to the client's CRM, or to a Zapier or Make webhook.
Before you go live
- Test from a second Instagram account: comment the keyword, check the private reply, answer YES and go through the questions.
- Open each flow's run history: it shows which steps ran and what they sent.
- Put the keyword in the caption and on screen as well, not only in a pinned comment.
Measure the client's own numbers
Don't promise a client a result before their account has produced one. For the same period, count how many people commented the keyword, how many replied YES, how many finished the questions and how many became sales conversations. Those figures are the client's own, and they are the ones worth reporting.
